Five First-90-Days Templates
Pick the closest match to your role type. Personalize.
Template 1Operations / General Management Role
"My first 30 days would be pure listening. I would meet with every direct report, every peer, and at least five people one level below my direct reports. Three questions for each - what is working, what is broken, what they wish someone would fix.
Days 31-60, I would map the top three priorities. Not my priorities - the priorities the team already knows about but has not had the structure to tackle. I would pick the one that is most important and most solvable, then build the plan.
Days 61-90, I would deliver a first visible win on that priority. Small enough to actually ship, big enough to signal I am here to operate. That sets the tone for the rest of year one."
Template 2People / HR Leadership Role
"First 30 days is listening. I would meet every direct report, every executive I would be supporting, and a cross-section of employees at different levels. I would also audit the existing HR processes - what is documented, what is tribal knowledge, where the bottlenecks are.
Days 31-60, I would identify the one or two highest-leverage changes. The things that make every future decision easier. Usually that is role clarity, a compensation philosophy, or a performance review structure.
Days 61-90, I would deliver on one of those two and start the other. Visible, measurable, and the kind of thing every executive I work with notices."
Template 3Strategy / Analytics Role
"My first 30 days would be data mapping. What exists, who owns it, where the gaps are. I would also meet with every executive who relies on data to make decisions and understand what they wish they had that they do not.
Days 31-60, I would build one end-to-end example of what better looks like. A single dashboard or analysis that solves a real question they have been asking. Something concrete that makes the case for the broader build.
Days 61-90, I would deliver the first scaled version and start planning the architecture for the next tier of analysis."
Template 4Sales / Client-Facing Leadership
"First 30 days is client and team immersion. I would shadow calls, review pipeline reports, and sit with at least five existing clients to understand what they value and where we fall short. I would meet every rep on the team and audit the current sales process.
Days 31-60, I would pick one segment or one stage of the funnel that needs the most attention. I would build the playbook for it myself - not delegate - so the team sees I am willing to do the work.
Days 61-90, I would roll that playbook out with the team and measure the impact."
Template 5Technical / Product Leadership
"My first 30 days would be understanding the system - both the technical architecture and the organizational architecture around it. I would shadow code reviews, sit in on planning meetings, and meet every engineer individually.
Days 31-60, I would identify the one or two pieces of technical debt that are blocking the team from shipping faster. Usually it is not the glamorous rewrite - it is something boring like testing infrastructure or deployment tooling.
Days 61-90, I would have the team shipping against that debt and I would have a roadmap for the next six months that the team genuinely owns."
